Software benchmarking guide

How to use benchmarks in software negotiations. The number only works if it lands at the right moment.

When to bring a benchmark into a negotiation, how to state it so the vendor has to answer it, which lines to push first, and what to say when the account team pushes back.

A benchmark is evidence, and evidence wins a negotiation only when it arrives at the right time, in the vendor's units, attached to a request a deal desk can approve. This is the sequence we use.

Key takeaways
  • Benchmark the first real proposal, before the first negotiation call.
  • Set the floor, the stretch and the walk away internally, with a named approver for anything between them.
  • State the target, not the source. The report stays on your side of the table.
  • Push the biggest dollar gaps first and protect the lines already ahead.
  • Put terms on the table with the price, not after it.
  • Benchmark every revision: vendors move money between lines between rounds.

When should a benchmark enter a software negotiation?

As soon as the vendor has put a real proposal on the table, and before anyone on your side has reacted to it. The first reaction sets the vendor's expectations for the rest of the negotiation.

Why not wait for the best and final

By the best and final, the vendor has shaped the deal. A benchmark introduced at the end can still move the price, but not the structure, the term or the metric, which are often worth more.

How do you set the floor and the stretch from a benchmark?

From the rank. The draft is placed among ten comparable agreements of its size: the comparable becomes the floor, and ranks 1 and 2 become the stretch.

  • The floor is what a customer of your size achieves on an ordinary close. Never sign worse than it.
  • The stretch is what the best negotiated agreements achieved. It is where you aim.
  • The walk away is your alternative, costed: what you will do if the vendor does not reach the floor.

Agree the approval path before the first call

Write down who can approve a signature between the floor and the stretch, and who decides a walk away. Vendors look for the person on your side who will settle early; an agreed path removes that person.

How the rank is built is in the software benchmarking methodology.

How do you present a benchmark to a software vendor?

As a position in the vendor's own units, not as a document. "Agreements at our volume and term sign at this unit price" is a statement the account team must answer. A report invites an argument about the sample.

What to say, and what not to say

SayDo not say
"Buyers at our volume sign this product at this unit price over this term.""Our consultant says you are 20 percent too high."
"Our draft ranks below the comparable for our size.""Company X got a better deal."
"We need the renewal cap and true down rights the market holds.""Can you do better on terms?"
"Take this to the deal desk; we can sign this quarter at this number.""Is this your best price?"

Where the common advice on sharing benchmarks is wrong

The common advice is to show the vendor your benchmark report so it can see the evidence. We disagree. Once the report is on the table, the account team stops negotiating the price and starts negotiating the sample: which customers, which year, which bundle. In our negotiations the benchmark stays on the buyer's side. The vendor gets the target in its own units, the match criteria if it asks, and a deadline. That is every number it needs to approve the deal, and nothing to argue with but the price.

A formal letter and a pair of reading glasses on a desk
Put the target in writing after each call. A short email with the unit price, the match criteria and the signature date gives the account team the text for its approval request.

Which lines of a software proposal should you push first?

The ones with the biggest dollar gap to the comparable, weighted by how likely the vendor is to move. A benchmark shows both: the gap on each line, and how far comparable buyers moved the vendor on it.

  1. Large gap, often moved: push first and hardest.
  2. Large gap, rarely moved: trade for a term instead of price.
  3. Small gap: ask once, then keep it as a concession you can give back.
  4. Already ahead of the comparable: protect it and do not reopen it.

Move money where it compounds

In the AWS negotiation, Redress found a two point trade into the AI SKUs worth almost four times as much. The lines where spend grows fastest set the price of everything you add later, so benchmark them hardest.

A US bank, USD 250M five year commitment. Vera AI benchmarked each AWS response as it arrived. Client name withheld, shared under NDA.

How do software vendors respond to a benchmark, and what do you say back?

With one of six lines, in roughly this order. Each has a short answer that keeps the conversation on the price.

The vendor saysWhat it meansYour answer
"Your benchmark is not comparable."It wants to argue the sample.Restate the match: product, metric, volume band, term and deal type.
"That was a one off strategic deal."The price exists and was approved.Ask what makes a customer strategic at your volume.
"List prices went up this year."The base moved.Negotiate the net unit price, on the current list basis.
"We can do that with a bigger commitment."The ladder is offered by size.Check the comparable at the higher band before buying volume.
"That is below our pricing policy."It is above the account team's approval level.Ask for it to go to the deal desk, with a signature date.
"Nobody else gets that term."The term exists in executed paper.Name the term and the market wording, never the customer.

When the vendor still does not move

Then the benchmark has done its job, and the leverage has to come from elsewhere: a costed alternative, a reduced scope, or a signature date that moves past the vendor's quarter end. The benchmark sets the target; the alternative makes the vendor reach it.

Timing against each vendor's calendar is in vendor fiscal year ends.

The vendor gets the target, the match and a deadline. It has nothing left to argue with but the price.

How do you turn a benchmark into a signed software contract?

By checking the paper against the benchmark, not the call notes. Concessions agreed on a call are lost in drafting more often than they are refused.

  • Line by line: every unit price on the order form against the agreed number.
  • Terms in the contract: the renewal cap, price protection and true down rights written into the agreement, not a side letter.
  • Credits: amounts, timing and conditions in writing.
  • One last benchmark: the final draft ranked once more before signature.

Redress negotiation services include a written deal sign off before every signature, at a fixed fee or 25 percent of what we save you. No saving, no fee.

Frequently asked questions

When should you introduce a benchmark in a software negotiation?

After the first real proposal and before the first negotiation call. Earlier, the vendor has not committed to a structure; later, the deal is shaped and only the price can move.

Should you tell the vendor where your benchmark comes from?

No. Give the target in the vendor's units, and the match criteria if asked: product, metric, volume band, term and deal type. Naming the source or sharing the report invites an argument about the sample.

What are the floor and the stretch in a software negotiation?

The floor is the comparable, what a customer of your size achieves on an ordinary close. The stretch is ranks 1 and 2 of ten comparable agreements. Never sign worse than the floor, and aim for the stretch.

What if the vendor says the benchmark is not comparable?

Restate the match in its own terms: the same product, licensing metric, volume band, term and deal type. If the match holds, ask the account team to take the evidence to the deal desk.

Can a benchmark be used at the vendor's quarter end?

Yes, and that is where it pays most, because approval levels peak. Hold the floor, trade toward the stretch, and have signature authority ready inside the last two weeks of the quarter.

Do I need a negotiator if I have a benchmark?

Not always. Many buyers negotiate with a Vera AI benchmark and playbook. Bring in Redress when the gap is large or the vendor is hard: a fixed fee, or 25 percent of what we save you. No saving, no fee.
